Every milestone is sequenced to produce a clear Yes or No verdict by Day 90, not just a collection of activity metrics. Phase 1 Milestone 1: Complete onboarding calls with all 10 beta users by Day 10. Success Criterion: 8 of 10 complete at least 5 client check-ins within 7 days of their session. Risk: Beta users are personal connections who may use the product out of courtesy, not genuine need — validate that at least 3 are cold outreach converts. Phase 2 Milestone 1 (Days 31–45): Convert 15 cold-outreach trials to paying customers. Success Criterion: 15 paying at $49/month with no discount offered. Day 90 Decision Gate — Accelerate if: 50+ paying customers, under 15% 60-day churn, at least 3 unprompted referrals received. Pivot if: paying customers plateau below 30 and interview data reveals the check-in mechanism is not the core pain. Risk 1: Two-founder team splits focus between product and sales, causing both to move at half speed. Mitigation: One founder owns all customer conversations for the full 90 days with zero product work — switch roles at Day 91.
